Marathon Pacing: How the Race Is Actually Won in the Last 10K

Every marathon splits into two races: the first 20 miles, which anyone fit can run, and the last 10K, which only a well-paced runner gets to race. The final time is decided almost entirely in that last section — and the decision that shapes it happens in the first mile, not the twentieth.

The glycogen arithmetic

Your muscles store roughly 2,000–2,400 kcal of glycogen — enough for 18–20 miles of running at moderate effort. Past that, the body shifts to fat oxidation, which fuels slower running (the "wall"). Carbohydrate loading and mid-race fueling extend the tank; they do not remove the math. Pacing determines how fast you draw it down: every second per mile faster than sustainable pace spends glycogen at a growing premium.

The negative split's power is not physiological heroics — it is that "one percent slower" costs ~90 seconds over a half marathon and buys a fully-fueled final 10K. Runners who pass you at mile 22 did not have better races; they had better first halves.

The execution plan

  1. Miles 1–3: settle. Goal pace +10–20 seconds per mile. Adrenaline will insist otherwise; the split table (the generator prints it) is the contract you signed with your calm self.
  2. Miles 4–16: cruise. Goal pace, fueling every 25–30 minutes, nothing heroic on hills — effort even, pace floating.
  3. Miles 17–20: the honest stretch. Whatever fatigue arrives here is normal; hold form and rhythm, take the fuel, refuse the slide before it starts.
  4. Miles 21–26.2: race. If you ran the plan, this is where passing happens — pick off the positive splitters, spend what remains.

When the plan meets weather

Heat rewrites everything: above ~18–20°C, add 1.5–3% pace per 5°C and shift the strategy further negative (survive the middle miles, run the evening race that starts at mile 20). Humidity, wind, and hills all push the same direction: patience gets rewarded more, not less.

Predict your target honestly with the race predictor, generate the splits, and run the first half like you intend to run a second one. The last 10K is where marathons are won — by the runners who saved something to race it with.
